I've always thought 8 was the right number. Take the conference champions from each of the Power 5 conferences, the highest rated Group of 5 champion, and the top two non-conference champions.
If this were the case, assuming the higher seeded teams win out, you'd likely have the following playoff:
1. Alabama (SEC) v. 8. Western Michigan (Group of 5)
2. Ohio State (At-large) v. 7. Michigan (At-large)
3. Clemson (ACC) v. 6. Oklahoma (Big 12)
4. Washington (Pac 12) v. 5. Wisconsin (B1G)

Why does the FCS do 16 or 24? Whatever it is. I wouldn't mind 8 but certainly no more than that. One concern would be fans traveling to neutral site three straight weeks. If you went to 8, maybe QFs on campus.

Growing up in a Michigan household, I'm just used to the Wolverines being overrated. And I dislike Harbaugh's gigantic ego, even if he wins more than he loses.
They're probably properly rated now. I do wonder how long harbaugh stays though. Always gonna be NFL rumors.

Having lived here for a while- I'm trying to figure out what Harbaugh's giant ego looks like. People have brought that up many times, and I don't see it. Unlike most coaches- he's not taking credit for wins- he lets the players do that, and he never blames the players in public. His one "controversy" at the beginning of the season had the result of taking heat off of players who were in trouble.
So I'm not sure what you really mean. (I'm being honest- please post some things that show what you mean- just curious)

I observe Harbaugh, and I just don't like his personality. I think he's a whiner with a big ego. Is that fair? Probably not.
